In early days, specifically pre-product, how did you scale your user research?

Depends on the project and tools. Some companies I worked with would focus on heatmapping their site and combining this with google data. Some would focus on the market research and then try to carve out personas for their project.

very simple ones: hotjar and google analytics was what the teams were using so there is no secret sauce really.

most of them were doing interviews (with friends, relatives, event goers, sending google form surveys to ppl) or researches by hand - googling their way through forums and googles and social media. At this very early this is the best way to do it IMHO.
