i think you are accurately identifying the issue — cooperatives, like communes, are difficult to operate at scale

there are pretty (in)famous examples of coops (or coop-like entities) that eventually demutualized and became massive orgs

US credit unions also an interesting case study (none could compete at scale but do do a good job of serving specific niche demo’s)

It's possible to scale up certain types of cooperatives - there are many multi-billion-dollar coops that still retain democratic ownership, with some trade-offs of course
