I think the sweet spot is to target a weighted average of ~3.5 years behind across your individual market basket of Apple products. Then when you upgrade one it's amazing.

thinner, smoother interface, has a bunch of health features that my old one didn’t support, seems a bit more accurate re: steps and calories, scratches my itch of getting a new gadget :)
