What happens in an optimistic cross chain bridge (like Across) if the source chain re-orgs? 

If L1 finality takes a few minutes, how is across able to get funds to destination chain faster than that? What happens if L1 re-orgs due to a soft fork and worst case the deposit never happened?

its just two relayers with asset pools on either side, nothing actually bridges

so worst case a 100 mil $ bridge happens, gets re=orged, and relayers are rekt?

Across is basically loaning you money to speed up your bridge. If the system reorgs on them its like they gave out a bad loan and it doesnt get paid back. The relayers are taking the risk of settlement not completing as they expect.
