Hard to do for employments though since employee mentality often is „I just want X per month“

I think it's more then just co-founder & equity.

why is equity different from Cash Flow?

This is for Co-Founder / Equity strategy. I agree employees dont partake in directions and hence dont want to be associated with risk of achieving or not achieving milestones.
