When I grew the Drupal Community— we had global “cons” and then evolved highly regional “camps”. 

Large “cons” keep growing and eventually need 12-18 months lead time. 

“Camps” can be done with 3 months lead time. 

Figure out the Far-taxonomy and work together. Set norms soon!

We grew the Drupal community year over year from 40 people -> 200 -> 500 -> 1500

Above 300-500 you start needing long lead times to get venue and hotel availability. 

Bursaries, paying speakers, sponsor representation, “no shilling” and other norms need to be set.

And I guess for context: “cons” initially went back and forth between Europe and North America. Involves plane travel and higher expense. 

“Camps” are regional and are an on-ramp for new users / new devs. Lower cost.

Both with specific side events for community work on protocol hacking by experts to go deep.
